I hate deadlines and productivity I absolutely, positively HATE project management. I’ve learned recently that while I love holding myself to deadlines, I DO NOT like other people holding me to deadlines. I also HATE checking in with people and seeing where a project is. And, I presumed ALL people were the same. Nope. My team were pulling their hair out over the lack of oversight I was giving. I thought that they’d LOVE someone who basically just let them do what they want. But of course I’d get frustrated when things didn’t get published or finished on time. Dream boss, right? I learned 2 very important techniques for getting work done on time, preventing frustration AND making sure my team were happy. - Define the winning scenario - how do THEY know they’re successful - Daily fast check-ins Define the winning scenario: Not enough business owners do this. For every 1 hour of doing, creating or managing. You should be spending 3-4 THINKING about what a winning scenario is for the work you’re doing. It feels unproductive when you’re doing it. There is no immediate feedback. It can feel like a gamble just sitting down and hoping the answers will come to you. “Give me six hours to chop down a tree and I will spend the first four sharpening the axe” Abe Lincoln (maybe) If YOU don’t know what success looks like, what possible idea can your team have? I’ve worked with agencies and businesses with awesome, collaborative and excited team members who LOVE the job and the company - but they always feel like they’re missing the mark. Why? Because the boss doesn’t spend enough time thinking about how to define success. Let’s take YouTube videos for example. Clarence is our editor and she’s absolutely crushing it. She has no formal training and basically wanted to do it, because it looked fun. I was desperate myself to get it off my plate. But how can we determine if a YouTube video has “good editing?” I’m not an expert. Neither is she (although she’s getting there). Most business owners would immediately say “well I need to learn it and do it before I hand it over. Then I’ll know what’s good.” No offence but you almost certainly don’t know what’s good. You know jack shit. Just THINK for 20 minutes. How on earth will you know if a video is good. And NO: - I’ll just know - It’s experience - I know what I like/don’t like - I don’t know what I like, but I know what I don’t like Anything that’s intangible or based around your feelings, instincts or emotions is absolutely worthless. If you want to go down the rabbithole of ego-stroking and making other people do work that reaches your standards, you can kick rocks because it’s absolutely worthless and a waste of time. People who give intangible answers like the above haven’t spent enough time thinking. Either because they can’t think, or don’t want to. Do better than that. I’d rather be constructive, formulaic and measurable. So when it comes to YouTube editing, how can I judge if a video is good? Views and watch time. Specifically views per video, views per channel and average watch time (and total watch time). If you can’t walk away and have someone else judge the success of their work, you’re failing as a manager and no amount of “accountability” or check-ins or PM software will help. Speaking of which… Daily fast check-ins Project management doesn’t need lots of meetings. I ask my team to send me two messages. One in the morning: -what they’re working on -what they need from me One when they leave for the day -what they did -what they struggled with -what they need from me We know the success criteria, so they can self-course correct. We know when things need to get done. I just want to know you’re working on it and if there’s a problem, what I can do to solve it. Anything missing?
